When the category dies, the brand dies. Every time.

Most people assume a strong brand can survive any market shift. That adapting, repositioning, and updating the communication is enough. It is not. Kodak proves it better than any theory.

In 2012, Kodak filed for bankruptcy. Not because it was not a strong brand: it was one of the most recognised in the world, synonymous with memory, family, and moments that last. Not because it failed to innovate: it had invented the digital camera in 1975, nearly thirty years before the market adopted it. And there lies the paradox. Kodak had the future in its hands and chose not to use it, because doing so would have destroyed its own core category.

Photographic film as a category died. And with it, the brand that was its most important name in the world.

A brand is not a logo. It is the name of a mental category.

When you said Kodak, something precise lit up in anyone’s mind: the roll of film, the printed photographs, the yellow box, the physical memories you hold in your hands. That connection was not with the company. It was with a cultural idea. With a category of experience.

When the cultural idea disappeared, the brand lost its content. A container without content is worth nothing, no matter how recognisable it is.

The rule that applies always, without exception: when the category dies, the brand of that category dies with it.

The thin line that makes all the difference.

Apple can change the design of the iPhone, add features, raise the price, expand into services. It remains Apple because it remains in the category of devices that define people’s digital lifestyle.

But if that cultural category were to disappear, if people stopped building their identity around personal technology devices, Apple could not simply move into home appliances or automobiles and bring its full brand power with it. It would become just another brand in a new category, with no competitive advantage and no reason to be preferred.

That is the boundary between a possible repositioning and an impossible one. You can adapt the product, the format, the price, the tone. You cannot carry your brand’s strength into a category where that brand has never meant anything.

What this means for those building brands today.

The question every CEO and founder should be asking is not just “how are we communicating?” but “is the category we are in growing, stagnating, or contracting?”

If the answer is contraction, the work to be done is not marketing work. It is strategic work, and it comes before any campaign. It means understanding whether the brand still has a future in its current category, or whether the future requires building something new, with a new name, for a new category.

That is not failure. It is the most difficult and most important decision a leader can make about their brand.

Because a brand without a category is just a name.

And a name without meaning is worth nothing in the market.

Most brand strategy work starts with answers. The positioning, the key messages, the tone of voice. All defined before anyone has truly understood what the market is actually looking for.

It is a methodological mistake that companies pay for over time without being able to identify the cause. They launch campaigns that do not convert. They produce content that generates no engagement. They change agencies. They revise the budget. The problem remains.

The problem is that nobody asked the right questions before building the answers.

Data tells you what. It does not tell you why.

No mid-sized company in 2026 lacks data. Analytics, dashboards, benchmarks, engagement metrics. Everything tracked. And yet data describes behaviour, not meaning. It tells you that your email open rate dropped 12%. It does not tell you why your audience stopped finding what you write relevant.

Advertising Week published an analysis this week worth reading: the CMO of 2026 must understand the contexts in which customers form identity, make decisions, and build loyalty. These dynamics do not emerge from curated feedback sessions. They emerge from observing how people behave when marketing is not in the room.

That is the difference between conducting market research and understanding the market. The first produces numbers. The second produces insight.

A brand is not invented. It is discovered.

Daniel Incandela, five-time CMO and author of a recent piece in The Branding Journal, writes something that anyone who has worked in communication for thirty years recognises immediately as true: “A brand is already there, in how your customers talk about it and in the stories your employees tell. Your job is to dig it up.”

Not build. Discover. It is a distinction that completely changes the strategic approach.

Those who build start from themselves. From their own vision of the product, their own narrative about the company, their own idea of what the market should value. Those who discover start from the market. They observe, listen, interpret. And only then translate what they have understood into communication.

I have worked on both sides of this process. The creative side, where messages are built, and the strategic side, where you must first understand the context in which those messages will land. These are two different disciplines. The first without the second produces brilliant communication that does not work. The second without the first produces correct strategy that does not move people. The intersection is rare. And it is precisely there that real competitive advantage is created.

The market is already telling you something. Are you listening?

When campaigns do not convert as they should, the instinctive response is to change the message, the channel, the budget. Rarely is the answer to stop and ask whether you truly understand who you are talking to.

Your ideal customer does not live inside your marketing personas. They live in the real world, with a specific cultural context, with expectations shaped by experiences you have not measured, with a language they use to describe their problems that often does not match the language you use to describe your solutions.

This gap between the market’s language and the company’s language is the most common and least diagnosed communication problem that exists. It is not solved with a new campaign. It is solved by someone who knows how to listen before speaking. Who reads weak signals before they become serious problems. Who builds messages starting from what the market expresses, not from what the company wants to say.

Communication strategy starts before communication.

It starts with questions that most companies never ask. Who are the people we want to reach, not in demographic categories but in their behaviours and values? What makes them choose, and what makes them stop choosing? How do they talk about the problem we solve when they talk among themselves, without us present? What do they associate with our brand today, regardless of what we want to communicate?

Answering these questions requires a type of competency that does not come from looking at data. It comes from working in the field, understanding how perception works, how trust is built, how the way a market thinks about a company changes over time.

If your market is not responding the way it should, stop changing the answers for a moment. Start changing the questions.

You have run campaigns. Hired agencies. Bought tools. The market responds, but not as much as it should. Something is off.

In most cases, the problem is not the budget. Not the creativity. Not even AI, which by 2026 has already been integrated into the workflows of 78% of organisations. The problem is that nobody in the company has the mandate, the vision, and the experience to turn communication into strategy.

Producing more is not the answer.

AI has brought the cost of production down to zero. It has not brought down the cost of attention. Your market’s attention remains what it always was: limited, selective, and increasingly hard to earn. Researchers call the result of this imbalance the “noise floor”: a level of saturation so high that traditional messages no longer break through.

Companies producing more content in this environment are not communicating better. They are becoming invisible faster.

The difference between creating and directing.

I have worked on both sides of communication: the creative side, where messages are built, and the strategic side, where decisions are made about what to communicate, to whom, when, and why. These are two different competencies. They rarely coexist in the same person. They almost never coexist in a marketing manager who also has seventeen other priorities.

What most companies lack is not an agency. Not a tool. It is someone who can hold the long-term vision together with daily execution. Someone who answers five questions with precision before any content is produced: who are we reaching, what do we want them to think after encountering us, what differentiates us in a way that is genuinely relevant, how does each piece of content contribute to the overall narrative, and when is our audience most receptive.

Without those answers, AI is a very fast printer. With them, it becomes a real competitive advantage multiplier.

Strategy is not a document. It is a filter.

In 2026, AI systems evaluate brands continuously: search algorithms measure authority and trustworthiness, platforms decide which content to amplify, competitors occupy the spaces you have left empty. A brand without a solid communication strategy is not just confused in the mind of the market. It is vulnerable to the systems that decide its visibility.

What undermines trust is not a single mistake. It is accumulated inconsistency: a website that promises one thing and a customer experience that delivers another, casual social media and formal presentations, brilliant creativity with no narrative to sustain it. AI does not resolve these inconsistencies. It amplifies them.

If the market is not responding the way it should, the problem is upstream.

Not in the campaign. Not in the agency. Not in the tool. It is in the absence of a strategic direction that turns every communication, large or small, into a contribution to the same recognisable identity.

The companies that will grow are not those that use AI better than everyone else. They are those that have someone experienced enough to direct it.

AI produces content. You need to produce meaning. The difference is strategy. And strategy requires someone to build it, protect it, and make it work every day.
The post AI produces content. You need to produce meaning. first appeared on Communication Manager EU.

There is a precise moment in a company’s life when communication stops being an activity and becomes a problem.

It doesn’t happen suddenly. It happens slowly, and almost always in silence.

Sales slow down, but the products are as good as ever. A competitor gains ground, but nobody can explain why. Clients keep coming, but they cost more to win. The brand is everywhere, but nobody quite knows what it stands for.

At that point, someone in the company says: we need to do something about our communication.

And almost always, what follows is the wrong answer to the wrong question.

The problem isn’t the communication. It’s what comes before it.

New agency. New website. New editorial plan. New logo, in the more extreme cases.

All tactical answers to a strategic problem.

Because the real problem, in most cases, isn’t how the company communicates. It’s what it communicates, and why the market doesn’t receive it the way intended.

The gap between what a company believes it transmits and what the market actually perceives is the most expensive problem in communication. And it isn’t measured in failed campaigns. It’s measured in years of missed positioning, budgets consumed without building anything, growth that still depends on commercial strength instead of reputation.

What a strategic communication advisor actually does

Doesn’t produce content. Doesn’t manage social media. Doesn’t design logos.

Does one thing, before everything else: understands how the market perceives the company today, and defines where it needs to be perceived tomorrow.

From there, builds the strategy that closes that gap. Defines the positioning. Translates identity into coherent messages. Decides which channels are genuinely needed and which consume budget without returning value. Guides communication decisions with a vision that goes beyond the quarter.

It’s the work an operational marketing manager cannot do alone, because they are paid to execute, not to question the premises. It’s the work an agency will never do, because an agency responds to the brief, it doesn’t rewrite it.

It’s the work of someone who steps back from daily urgency, and one step ahead of the decisions that matter.

When is the right moment to call one

The honest answer is: earlier than you think.

Not when the brand is already in crisis. Not when the budget has already been burned on three campaigns that didn’t work. Not when you’re changing agencies for the second time in two years.

The right moment is when the company is growing and wants that growth to leave something lasting. When entering a new market and wanting to do it with a clear positioning. When something in the communication feels wrong, but nobody can pinpoint exactly what.

At that moment, the right question isn’t “what do we need?” It’s “how does the market actually see us?”

Everything else is built from there.

Want to understand how your market perceives you, and what to do to change it? Let’s talk.
The post Before it stops working. first appeared on Communication Manager EU.

Most CEOs walk into an agency meeting believing communication is about persuasion. That’s the wrong assumption. It produces the wrong brief, the wrong campaign, and results nobody can explain.

Communication doesn’t convince people who aren’t ready to be convinced. That’s not how it works. What it does, when it’s built correctly, is more precise and more useful: it finds the people who already carry an unresolved tension, names it before anyone else does, and places your brand as the natural answer to that tension.

Not persuasion. Recognition.

The difference isn’t semantic. It’s strategic. Communication designed to convince builds arguments. Communication designed to recognise builds mirrors. Arguments are forgotten. Mirrors aren’t.

The right question to ask your agency isn’t “is this message convincing?” It’s “does this tension genuinely exist in our audience, and are we the first to name it?”

If they can’t answer, the problem isn’t the campaign. It’s the brief.
The post They’re not looking for your product.

Changing the logo doesn’t change perception. Perception changes when you change what generates it.

Every year, dozens of companies invest significant budgets in rebranding projects. New logo, new color palette, new website, new launch campaign. Enthusiastic LinkedIn announcements. Press releases. Emotional videos.

And six months later, the market hasn’t moved.

Not because the new logo was poor. But because the problem was never the logo.

Rebranding as an answer to the wrong question

Rebranding is almost always decided when a company feels something isn’t working. Sales are slowing. A competitor is gaining ground. The positioning feels dated. Clients don’t quite understand what the company does.

All real signals. All symptoms that require a strategic response.

The problem is that rebranding answers these signals with a visual tool. And a visual tool cannot solve a strategic problem. As I explain in Invest or spend? The difference nobody wants to admit, misdirected budget builds nothing.

It’s like buying a new frame for a painting you don’t like. The frame can be beautiful. The problem remains.

What actually generates perception

The market’s perception of a company is not determined by its logo. It’s determined by the sum of everything that company does, says, promises, and delivers over time.

The product or service it provides. The way it treats its clients. The consistency between what it communicates and what it actually delivers. The clarity of its positioning. The recognisability of its character — that quality that means even without seeing the logo, you know immediately who you’re dealing with.

None of this changes with a new logotype. It’s the core argument behind They weren’t listening to you. They were listening to what you made them feel.

When rebranding makes sense

This doesn’t mean rebranding is always wrong. There are moments when it is exactly the right answer.

When the visual identity no longer reflects a strategy that has already changed. When a company has grown and now operates in new markets that require a different language. When a merger or acquisition requires building a new coherent identity. When the positioning is already clear and solid, and the visual identity has simply fallen behind.

In these cases, rebranding is the final step of a strategic process that is already complete. Not the first step of one that hasn’t yet begun. If you want to understand what that process looks like, read How to build, in three years, a brand the market can’t ignore.

The question to ask first

Before approving any rebranding project, a CEO should ask one simple question: are we changing how we appear because who we are has changed — or are we changing how we appear because we don’t know how to change who we are?

The answer separates the rebranding projects that work from the ones that cost and leave nothing behind. And it comes down to the difference between branding and marketing that most companies confuse.

A strong visual identity is the result of a clear strategy. Not a substitute for one.

Considering a rebrand? Before moving forward, it’s worth making sure it’s actually the right answer. Let’s talk.
The post A rebrand without strategy is decoration. first appeared on Communication Manager EU.

It’s the one where you decide your communication without knowing how the market already sees you.

Some meetings cost very little in time and a great deal in consequences.

The one where leadership defines the positioning, approves the communication plan, chooses the main message — without first answering one essential question: what does the market actually think of us today?

Not what we’d like it to think. Not what we assume it thinks. What it actually thinks.

The problem nobody names

Communication decisions are made, almost always, from the inside. From the CEO with a vision. From the marketing manager who knows the numbers. From the commercial director who feels the market every day through the sales network.

All legitimate sources. All partial ones.

Because people who work inside a company inevitably develop a distorted picture of how that same company is seen from outside. Not out of bad faith. Out of proximity.

It’s like trying to assess your own haircut using a mirror you haven’t looked at in years.

What happens next

A communication plan gets approved — built on an internal perception that doesn’t match external reality. Budget gets invested in messages the market doesn’t receive the way intended. The agency gets changed because “results aren’t coming.” Everyone starts over.

And the next meeting unfolds exactly like the previous one.

This cycle has a cost that appears in no report. It’s not a budget line. It’s the distance accumulated over time between what the company believes it communicates and what the market actually perceives.

The question missing from the agenda

Before deciding what to say to the market, you need to know what it’s already hearing.

You don’t need a hundred-thousand-euro market study. You need the willingness to ask an uncomfortable question: are we certain we know how we’re seen by the people who haven’t chosen us yet?

Existing clients are a partial source. They already know the company, have already evaluated it, have already cleared the perception barriers. Those who didn’t choose you — and those who don’t know you yet — are the source that actually matters for building an effective communication strategy.

How do you find out

There is no single method. There are signals that most companies already have available and aren’t reading.

Negative reviews — not from satisfied customers, but from people who looked and didn’t buy. The reasons leads don’t convert. The objections the sales network hears on repeat. The questions that come in before a negotiation begins. What competitors write about you, implicitly, in the way they position themselves.

And then there are direct conversations — not post-sale satisfaction surveys, but interviews with people who evaluated your company and chose someone else. They’re the hardest to get and the most valuable.

External perception isn’t measured by asking your own clients if they’re satisfied. It’s measured by listening to those who decided not to become one.

Who should be in that room

A communication decision made without data on external perception is a bet. Sometimes it pays off. Often it doesn’t.

The role of whoever leads a company’s strategic communication isn’t just to produce messages. It’s to bring an external perspective into that room. It’s to ask the uncomfortable question before the plan gets approved. It’s to prevent budget from being allocated on wrong premises.

It is, in other words, the work an operational Marketing Manager cannot do alone — and that a Communication Manager is there to do.

The most expensive meeting isn’t the one that runs too long.

It’s the one where nobody asked that question.

Want to understand how your market really perceives you, before the next meeting? Let’s talk.

For years, companies built competitive advantage on three pillars: brand equity, distribution scale, and market share. It worked. The problem is that it worked in a world that no longer exists.

In 2026, consumers do not buy a product. They buy an answer to a specific need, at a precise moment, through a channel they have chosen themselves. And they evaluate that answer using criteria that companies still struggle to measure: perceived convenience, consistency of experience, the meaning a brand carries in the context where it operates.

Perceived value is not price. It is not quality either. It is the sum of everything a consumer experiences, interprets and remembers about your brand, before, during and after the purchase.

This changes everything.

It changes where you need to show up (not just where you have always sold). It changes how you need to communicate (not just what you say, but when and in what context you say it). It changes what you need to offer (not one product for everyone, but propositions calibrated to increasingly specific needs).

Companies losing ground do not necessarily have worse products. They have a definition of value that belongs to another decade.

The ones growing have understood something simple: value is not defined by the product. It is defined by the consumer. Your job is to understand how, and to design accordingly.

Consumers are evolving. Is your brand?
The post Value is not price.
Ask a Founder who he is. He’ll start telling you about his company.

Then ask him who he’d be, if the company wasn’t there.

It’s not his fault. His life and his company grew up together. They became the same thing.

The problem shows up later. When he realises the brand has no identity of its own. That the market remembers him, not the organisation he built.

A strong Founder builds a brand that outlives its Founder.

And to do that, before talking about the brand, he has to stop being the brand.

It’s a strategic question. Not a tactical one. It’s not about campaigns, channels, or tools. It’s about positioning, identity, recognisability.

And the answer starts with an uncomfortable fact.

You don’t build an attractive brand by working on communication.

You build it by working on the identity that communication then tells.

The difference sounds subtle. It isn’t.

Companies that start with communication end up saying a lot about very little. Companies that start with identity have plenty to say, and say it well.

Three years is the right timeframe. If you know where to start.

A strategic communication project on a three-year horizon isn’t built with an editorial plan. It’s built like this.

Year one. Diagnosis and positioning. Who you really are, what makes you different, where your brand lives in the market’s mind today, where it needs to live tomorrow. Without this foundation, every action that follows drifts. If you want to understand what positioning really means in practice, read How an Italian company made its products irresistible.

Year two. Identity construction and channel consistency. Website, corporate communication, media presence, internal storytelling. Every piece has to reinforce the positioning, not contradict it. This is the moment when the difference between branding and marketing becomes operationally critical.

Year three. Consolidation and leadership. The brand stops chasing and starts setting the pace. The market comes looking for you, not the other way around. Reputation does the work of the budget. As I wrote in You’re building. On someone else’s ground. — without this accumulated perception, growth stays fragile.

It’s not a formula. It’s a process. It requires method. Consistency. Someone who can lead it from start to finish.

Who leads it, inside the company?

A CEO doesn’t have the time. A marketing manager doesn’t have the scope. An agency doesn’t have the continuity.

You need a Communication Manager. Internal or external. But you need one. The reason why is explained in detail in Marketing & Communications Manager. It’s an oxymoron.

I work with companies in three different ways, depending on the situation. As a strategic consultant on focused projects. As a Communication Manager on demand when continuity is needed without hiring a permanent role. As a long-term partner to lead transformation from beginning to end.

There’s a recent conversation every CEO should spend an hour on.

On one side, Sir John Hegarty, one of the most influential figures in advertising history and co-founder of BBH London, the agency that rewrote the rules of international communication over the past forty years. On the other, Gary Vaynerchuk, the American entrepreneur who went from a New Jersey liquor store to founding VaynerMedia, one of the world’s most listened-to communication agencies.

Two generations. Two continents. One conviction running through every minute of the conversation: creativity is business strategy. Not an ornament. Not an exercise for restless marketing departments. A real lever that drives measurable commercial results.

From that conversation comes a principle every executive should absorb before signing off on the next budget.

Creativity isn’t improvisation.

“To break the rules, you first have to know them,” Vaynerchuk says. He was thirty-one when he started talking about wine in a new way, but he’d already spent sixteen years studying it.

This is the first misunderstanding many companies live with. They think creativity is instinct, intuition, natural talent. It’s the exact opposite. Creativity that drives results comes from a deep knowledge of the product, the market, the people. It’s discipline before it’s inspiration. You can see this principle in action in Out of the box. where lateral thinking produces results that no conventional brief would have generated.

Great marketing doesn’t save a bad product.

Vaynerchuk says it bluntly: great marketing speeds up the funeral of a bad product. The faster people get to know it, the faster they realize it isn’t worth it.

No communication budget, however generous, can make up for a product that doesn’t deliver what it promises. As I wrote in No use quality if you can the real problem is rarely quality. It’s the inability to communicate why that quality matters.

Ideas only matter when they become reality.

“I need your great ideas. And then I need to know what you can actually build.” Creativity isn’t a boardroom presentation. It’s practice. It’s execution. It’s the ability to take an idea out of your head and into the market.

This is where many companies stop. They produce brilliant concepts that stay on paper, slides that dazzle the executive committee but never translate into coherent action in the market. And without action, even the best idea disappears.

The market doesn’t reward those with the best ideas. It rewards those who get them out of the meeting room.

Between intuition and result, there are months of consistent work. That work is the real creativity. The difference between strategy and tactics and why most companies confuse the two is exactly here.

The customer isn’t stupid.

Another warning from Vaynerchuk: companies need more humility. Too many organizations still believe that repeating a message is enough to make it believable. It isn’t. The market doesn’t work that way.

Effective communication comes from a deep respect for the listener. From the ability to understand what they really want, what they feel, what they’re looking for. Without that strategic empathy, every euro spent on communication is wasted. This is precisely the argument behind They weren’t listening to you. They were listening to what you made them feel.

Who runs all of this, inside a company?

This is where the question every CEO should be asking finally arrives. If creativity is business strategy, if it requires deep knowledge, discipline, execution, empathy and vision, who can lead it inside an organization?

Not a marketing manager. The marketing manager thinks in terms of sales, campaigns, short-term results. It’s an essential role, but an operational one.

You need someone who looks higher and further. Someone who translates creativity into brand identity. Someone who protects reputation while building it. Someone who sits at the table with executive leadership, not only with commercial departments.

You need a Communication Manager.

Confusing the two roles is one of the most expensive mistakes a company can make. I wrote about it in an earlier article: Marketing & Communications Manager. It’s an oxymoron.

Creativity demands optimism.

The last thing Vaynerchuk says is perhaps the most important. You can’t imagine a different future if you’ve already convinced yourself it won’t work. Creativity is an act of strategic optimism. It’s the ability to see possibilities where others see only limits.

Companies that understand this, win. The others communicate by inertia.

Want creativity to become a real growth lever for your business? Let’s talk.

The problem is not how many salespeople you have. It is what they find when they get there.

Your marketing manager knows how to sell. But who in your company is building the market that makes selling easier?

There is a fundamental difference between promoting a product and building a reputation. Between running campaigns and shaping how your company is perceived over time. One closes deals. The other makes people want to do business with you before the conversation even starts.

When a salesperson walks into a room where the company is already trusted, already respected, already expected, that is not luck. That is the result of a communication strategy that did its work long before the pitch.

That is the work of the Communication Manager.

Not a support role. Not a messaging function. The professional who defines how the company speaks to the market, who ensures every message builds on the last, who sits alongside leadership to protect and develop the organisation’s identity. Every single day.

What a marketing manager, working alone, cannot be.

Companies that understand the value of this role build reputations that last. Those that don’t are building on someone else’s ground.

The others just make noise.

Ready to shift your focus from simple promotion to building a lasting market reputation? Let’s discuss how to integrate the right communication strategy into your business.

You built something you believe in. You know it, you have refined it over time, you know it works. And yet sales don’t reflect what you have built.

This is not a quality problem. It is a perception problem.

The market doesn’t buy products. It buys beliefs.

There is an Italian company that makes mattresses and pillows. An excellent product, quality materials, an uncommon attention to detail. Those who tried it never went back.

For years, sales were thin.

Not because the product didn’t deserve better. But because the market had no clear answer to a simple question: why you, among all those saying the same things?

Without that answer, the product was never evaluated for what it was worth. It was simply perceived as one of many.

What changed

The work that transformed that company didn’t start with advertising, or a new packaging. It started with a strategic decision: defining clearly what that brand stood for, for whom, and why it was different from everything else.

Once that positioning was built, every channel received a coherent strategy, adapted to its own audience and context. Retail and e-commerce, each with its own logic, its own tone, its own way of telling the same identity.

The product hadn’t changed. What had changed was the perception the market had of that brand.

The effect nobody expects

Growth didn’t come overnight. It was gradual, then consistent, then accelerating. Revenue grew because the market finally had a clear answer to the question it had been silently asking.

And then something happened that nobody had planned: the contract market started knocking. Hotels, hospitality structures, professional buyers who had noticed a brand that knew exactly what it stood for.

Nobody had gone looking for them. Perception had done the work.

What this means for you

A solid product that doesn’t sell doesn’t have a quality problem. It has a storytelling problem. Good storytelling demands emotional involvement — and it returns the favor, with interest.

The issue is the absence of a compelling perception, built around it.

The market ignores quality it cannot perceive as honest. This is not cruelty — it is simply how perception works. The market rewards clarity, consistency, a brand that makes it easy to answer the question: why this one, and not the others?

Building that answer is a strategic exercise, not a marketing one. And it precedes every campaign, every channel investment, every commercial push. As I explained in Invest or spend? The difference nobody wants to admit.

The product is the foundation. Perception is the house.

Without the house, nobody knows the foundation exists.

Does your product deserve a stronger market position? Let’s talk.
The post How an Italian company made its products irresistible. first appeared on Communication Manager EU.

The announcement by Lopesan Hotel Group, formalizing its signing of the United Nations Glasgow Declaration, is not merely a piece of corporate news. It is a masterclass in strategic and reputational positioning.

In the global tourism market, where the public is increasingly skeptical of generic claims and severely penalizes greenwashing, Lopesan makes a bold choice: it moves ahead of the times and replaces promises with concrete data.

As an advisor, I share the reasons why this move redefines the standards of corporate communication in the sector:

The Power of “Proof Points”
Setting the Net Zero goal for 2027 across its hotels in the Canary Islands means beating the global 2050 deadline by 23 years. This is not about future intentions; it certifies a 74 percent reduction in operational emissions that is already achieved. Reputation is built on facts, not aspirations. This is precisely the principle I described in They weren’t listening to you. — the market doesn’t respond to what you say, but to what it perceives you to be.

Synchrony with the “Common Mindset”
Today, travel is no longer just about escapism; it is an extension of one’s own ethical values. The target audience — especially within premium and international segments — demands that major brands protect the fragile ecosystems hosting them. Safeguarding the island environment of the Canaries is not just an ethical matter; it is a forward-looking business decision that generates immediate and lasting brand preference.

From Real Estate to Land Guardianship
With this vision, the Group stops being a mere hotel operator to position itself as a guardian of the territory. This is a powerful narrative, capable of engaging stakeholders, motivating internal human capital, and attracting investors who are sensitive to ESG criteria. It is, in other words, building a brand the market can’t ignore.

My warmest congratulations to the entire executive team at Lopesan Hotel Group for proving that large-scale tourism can (and must) be a driver of positive impact for the planet.

Want your company to lead its sector with communication that creates real impact? Let’s talk.

Every euro allocated to communication is a decision. The question is: are you building something or consuming budget?

I’ve heard this sentence dozens of times, from entrepreneurs and managers of growing companies:

“We invested in communication, but we didn’t see results.”

Almost every time, when I dig deeper, I find the same thing. They hadn’t invested. They had spent.

The moment communication changes its role

Growing companies reach a precise point in their development where communication stops being a support activity and becomes a strategic lever.

It’s the moment when commercial strength alone is no longer enough. When markets become more competitive. When positioning becomes the difference between growing and stagnating.

It’s also the moment when the most costly mistake is made: continuing to communicate as before, just with bigger budgets. As I described in You’re building. On someone else’s ground. — scaling without positioning is the most expensive mistake a growing company can make.

A story that keeps repeating

A mid-sized B2B company. Solid structure, competitive product, effective sales team. Every year, a communication plan gets approved. Targeted campaigns, digital presence, sector events. Executed professionally.

Reports show numbers. Meetings produce slides.

The market doesn’t move the way it should.

Not because the individual actions were wrong. But because they were disconnected from any direction. Every year they started from scratch. No positioning that accumulated. No perception built over time. Just activity — even good activity — that consumed itself without leaving a mark.

The real cost wasn’t economic. It was years during which the market learned nothing precise about that company. Years during which competitors, sometimes weaker on product, built clearer perceptions and won on positioning what they couldn’t win on quality. This is exactly the dynamic I described in How an Italian company made its products irresistible.

Tactics are not the problem.

Let’s be clear: tactical actions are necessary. A campaign, a promotional initiative, a presence at an event — in the right moment, these are correct choices.

The problem is when tactics are not guided by strategy. When every action responds to the pressure of the moment instead of building something larger. In that case, even the right moves burn budget without generating cumulative value.

When communication becomes an investment

Communication becomes an investment when every tactical action serves a precise positioning. When messages reinforce each other over time. When every campaign deposits something into the market’s perception.

Over time, that perception becomes a real asset: it reduces acquisition costs, increases loyalty, protects pricing. This is the return that branding generates — not immediate, but durable.

Without strategic guidance, you accumulate generic visibility. And generic visibility doesn’t convert, doesn’t retain, and doesn’t protect.

The question that precedes any budget

Before approving any communication plan, a growing company needs to answer one question: what do we want the market to understand about us in three years?

Everything else follows from there. If you want to understand what that three-year process looks like in practice, read How to build, in three years, a brand the market can’t ignore.

I’ve met dozens of companies that were growing well.

Revenue up, team expanding, new markets opening. The numbers told a success story.

Then something changed. A more aggressive competitor. A market contraction. A key client walking away. And in that moment they discovered something uncomfortable: everything they had built was more fragile than they thought.

Not because they had made operational mistakes. But because they had scaled without positioning.

Growing and positioning are not the same thing

Growing means increasing: volume, revenue, clients, people.

Positioning means occupying a place in the market’s mind that nobody else can occupy.

A company can double its revenue and remain invisible outside its commercial network. It can have the best clients in the sector and not be the first name that comes to mind when someone has a problem to solve. It can be objectively the best option available and still not be chosen.

That is not a company with a brand. It is a company with clients.

Not the same thing. The difference between the two is precisely what I describe in Branding vs Marketing. Let’s set the record straight.

The hidden cost of not building brand

Without brand, you always compete on price. Every new client costs more than it should. Growth depends on commercial strength, not reputation.

You can have a company that generates revenue. But without brand, you don’t have an asset: you have a dependency. On your sales team, on your pricing, on market conditions.

Companies that build brand are building something different: an advantage that compounds over time. Every communication, every campaign, every client experience deposits something into the market’s perception. And that consolidated perception is what protects the business when conditions change. This is not a theoretical principle — you can see it demonstrated in How an Italian company made its products irresistible.

What I tell CEOs who ask me whether it’s the right time to invest in brand

It’s always the right time. But the best time was before.

Brand is not built in a campaign. It is built over years of consistency between what you say, what you do, and what the market perceives you to be. If you want to understand what that process looks like concretely, read How to build, in three years, a brand the market can’t ignore.

If you are growing without building brand, you are accumulating fragility. Not assets. And the communication budget you’re spending may be exactly the problem.

Your brand isn’t a declaration. It’s a sensation.

It isn’t your tagline. It isn’t your color palette. It isn’t what you write on your About page. It’s the sum of everything the market experiences, interprets, and remembers about you, consciously and unconsciously, with or without your permission.

That shift, from declaration to sensation, is where strategy begins. It is also where branding separates definitively from marketing.

The gap between what you intend to communicate and what people actually feel is your real brand problem. It doesn’t close with more content, more campaigns, or a new logo.

It closes when you stop asking “what do we want to say?” and start asking “what do we want them to feel?”

That’s the question that changes everything. And it’s the starting point of every project I describe on my Work page.

Dear CEOs and HR Managers,

do you have a Marketing & Communication Manager in your organization?

We see this title everywhere today. It is continuously written into job descriptions.

But after decades spent in the trenches of advertising, writing, directing, and getting it wrong until I learned how to get it right, I believe it’s time to look behind the buzzword.

Marketing sets the boundaries within which communication must live. So far, so good.

Marketing analyzes data, sets budgets, and defines the target. It’s a square mind. Analytical. Essential.

The problem comes after.

Communication presents proposals that meet the brief. All valid. All correct.
Which one to choose?

Marketing chooses the one it understands. Not necessarily the one that deserves it.

Too often, it chooses the safest, most literal option. The one that doesn’t risk anything, and therefore, connects with no one. This is the difference between out of the box thinking and communication that disappears the moment the campaign ends.

Evaluating great communication is not learned in a management briefing.

It’s learned by doing the work. For years.

It’s about intuition, empathy, and human connection. A round mind.

A marketing professional can manage communication. Can set the rules, control the timing, approve the budgets.

But managing the rules of the game doesn’t mean knowing who plays it best.

When HR departments look for a single “unicorn” to cover both roles, or when CEOs let purely analytical minds judge creative risks, branding becomes invisible. The company keeps spending, but stops building.

If you’re deciding who to trust with your company’s voice, this is simply the question you should ask yourself first:

Can a square mind judge how round a circle is?

Want clarity on what your communication really needs? Let’s talk.

Most companies don’t have a communication problem. They have a clarity problem.

They know what they sell. They don’t know why anyone should care.

I’ve seen this pattern across 30 years, from adv agency in Milan to managing communications for a multi-company group today. The brief changes. The mistake doesn’t.

Before you spend another euro on content, ads, or a new website, answer this:

Can your best salesperson explain your competitive advantage in one sentence, without using the word “quality”?

If the answer is no, no communication budget will fix that. And investing more without fixing the underlying clarity problem is simply spending faster.

That’s where strategy starts.

It starts with being able to say, in one clear sentence, what makes you different and why that difference matters to the people you’re trying to reach. Without that, even the best storytelling has nothing to build on.

Need help finding the clarity that no budget can buy? Let’s talk.

A masterclass in communication. Tap into your audience’s passion to convey closeness, support, and shared values. In short: how to make them love you.

This is storytelling at its most powerful — not describing a product, but building an emotional world the audience wants to inhabit. It is the clearest demonstration of why branding is strategy and marketing is tactics. One closes a sale. The other builds loyalty that no competitor can buy away.

When your audience feels that a brand truly understands their passion, they don’t just buy. They advocate. That advocacy is worth more than any campaign.

Marketing: the short version.

Marketing actively promotes a product or a service.

It is tactical.

It builds messages designed to drive sales: “Buy our product because it is better than theirs” or because it is trending, a celebrity endorses it, or it solves a problem.

Branding estratégico: the short version.

Branding comes before marketing.

It is the foundation on which everything else is built.

Branding doesn’t push. It attracts. It is the expression of a company’s value. It communicates the characteristics, values and attributes of a brand. It supports sales and marketing by giving people a reason to believe, not just a reason to buy.

Through strategic branding, a brand never says “buy me.” It says: “This is who I am. This is why I exist. If you agree, if you see yourself reflected in this, you can buy me, support me, recommend me to your friends.”

This is the foundation of what I described in They weren’t listening to you. — the market doesn’t respond to your message. It responds to the feeling your brand generates.

Branding is strategy. Marketing is tactics.

Marketing can contribute to the success of a brand. No doubt about it. But the brand itself is more powerful than any marketing campaign. The brand is what stays in people’s minds. Customers and non-customers alike. The brand is ultimately what determines whether a customer becomes loyal or not.

Marketing can convince you to buy a Toyota. But it is the brand that determines whether you’ll buy only Toyotas for the rest of your life.

This distinction becomes operationally critical when you’re building a brand over three years because without it, every budget decision risks solving the wrong problem.

Is marketing an investment?

When well planned and well executed, yes. It pays for itself through sales.

And branding?

It may look like a cost because the results are not immediate. But the return is loyalty. What’s really expensive is not having it, or doing it badly. This is the core argument of Invest or spend? The difference nobody wants to admit.

Want to build a brand that earns loyalty, not just attention? Let’s talk.

3 Girl walks to you and says: You are rich, can you marry me?

Notice that scenario 3 — Brand Recognition — is the only one where she comes to you. That’s not coincidence.
There’s a fundamental difference between describing a product and telling a story.

The product lists features. The story sparks emotion. The product asks for attention. The story takes it.

Companies that understand this difference don’t explain what they sell. They build narrative worlds where the customer recognises themselves, feels something, remembers.

In the video below, Volkswagen isn’t selling a car. It’s telling thirty years of life lived by the people who drove that model. Memories. Roads. Moments. The product is the frame, not the picture.

This is the difference between a brand that lasts and one that ends with the campaign. It is also the clearest illustration of why they weren’t listening to what you said, they were listening to what you made them feel.

Storytelling isn’t a creative exercise. It’s a strategic choice. And it sits at the heart of how a brand builds the perceptionthat no competitor can replicate.

Companies that miss this pay a price they often don’t even know they’re paying.

Out of the box thinking. To promote public bus usage, the Flemish public transport company in Belgium commissioned a commercial. Here’s the agency’s out of the box answer.

Out of the box. It’s lateral thinking. It’s breaking the mold. Above all, it’s what makes corporate communication truly effective. Now, for example, taking the bus is more fun. More cool.

This is also a perfect example of what I described in Why every serious company needs a Communication Manager. — creativity is not decoration. It’s the strategic choice that determines whether a message reaches people or disappears. A purely analytical mind would never have approved this campaign. And the bus is now more loved.

Want your brand to break the mold and start communicating for real? Let’s talk.

A brand is alive. It follows or anticipates sociological shifts. It intercepts the emerging needs of changing markets. It interacts with its users. It lets them live emotional experiences. A brand has a strategy that evolves — one that listens to market signals and develops new ways to connect.

Communication strategy has become overly tactical. It needs to break free from the mindset of simply broadcasting information. To be effective, to build favorable perceptions, to capture attention, it needs to know how to share.

No longer or not only, information flowing from the brand to the audience, but also, above all, content worth discussing. Content that builds a relationship of exchange. And turns an audience into an engaged community.

This is the distinction between branding and marketing applied to content: marketing broadcasts, branding connects. And connection, over time, is what builds the perception the market retains.

Strategy is easier said than done. Often, far too easily. If you want to see what happens when a brand actually commits to a three-year strategic communication project, the results speak for themselves.

Want your brand’s strategy to move from words to results? Let’s talk.
